What this calculation includes
"Cost-per-replacement" bundles the direct and indirect costs of losing an employee:
- Recruiting: job posting, sourcing time, interviewing, screening.
- Onboarding: training time from the team, ramp-up productivity loss in the first 3–6 months.
- Lost output: the gap between departure and full productivity of the replacement.
- Ripple effect: remaining team picks up slack, customer relationships destabilize, knowledge walks out.
A note on the numbers
- Replacement commonly runs 50–200% of annual salary, scaling with seniority, roughly 40% for frontline, ~80% for professional and technical, and up to 200% for leadership. We blend to a 100% default.
- A large share of voluntary turnover is preventable, driven by causes an employer can influence (onboarding, role clarity, growth, management) rather than pay. We default to a conservative 50%.
- This is a single-multiplier model, deliberately simpler than a line-by-line build-up. Tune the inputs to your own roles for a tighter estimate.
